What this call is

This is a structured, checklist-driven diagnostic of your hardware operations, not a sales discovery call.

In this 1-hour session we stay inside your product, numbers, and supply chain. I follow the same fixed checklist with every founder, so the conversation is focused and dense, not improvised.

We will touch on:

  • BOM and COGS
  • Lead times, shipping, and logistics
  • Inventory and stockouts
  • Manufacturing processes and yields
  • Field failures, quality, and returns
  • Internal processes and data

Who should book

This Leak Check is designed for founders who already have real operational risk on the table.

It is a good fit if:

  • You are a founder/CEO (or whoever ultimately owns hardware ops),
  • You're a hardware startup, roughly Seed to Series A/B
  • Your main hardware product is live or about to ship its first batch, or you have raised roughly $1M or more to date.

If you are earlier than this, you can still book. I will tell you quickly if there is enough signal to make the Leak Check useful, and if not, I will not waste your time.

One or two people on your side is ideal. This helps to keep the pace.

What happens on the call

  • We look at your current situation: unit cost, lead times, inventory, failures/returns, and internal processes
  • I ask a series of short questions (around 30–50, depending on your situation). Most answers are yes/no, rough ranges, or simple phrases like “not many” or “we do not track this yet”
  • I take detailed notes. You do not need to share anything you consider sensitive (for example, specific supplier names)

What you get

Within 1 day after the call, you receive a short written report that includes:

  • A clear snapshot of the current state of your hardware operations
  • 3-5 specific "cash leaks" to fix first, with rough impact on COGS, yield, lead time, or cash tied up in inventory
  • A short list of specific next actions you can execute with your team

How to prepare

You do not need to build a deck or clean anything up.

It helps if you can bring:

  • Rough monthly sales and AOV
  • Approximate unit cost / BOM for your main SKU(s)
  • A sense of lead times, stockouts, and return/failure rates (even just estimates)

Messy spreadsheets and half-remembered numbers are fine. I need the real picture, not a polished one.

Do I pay for this call?
No. The Leak Check is free. There is no credit card and no hidden fee.

We already have an ops person / COO. Do you replace them?
No. I work together with your existing team, not against them.

Do I have to commit to the 5-Day Diagnostic or 90-Day Turnaround after the call?
No. The call is to decide whether operations are a real lever and whether it’s worth going deeper. You choose if you want to move forward.

Can we have an NDA before we talk?
Yes. If you need an NDA before sharing any details, reply to the meeting confirmation email and ask. I can sign yours or send a simple mutual NDA.

What if my data is a mess?
That’s normal. We start from what you have and make sense of it together.
